Okay, now I want to tell you about the worst week of my career. I was burned out. At the end of my rope in a job that was making me feel like I was drowning. Every Sunday night, I'd lie in bed thinking about Monday morning and feel my chest tighten. I wanted out. Badly. I wanted to walk into my boss's office and quit on the spot. But I couldn't. Bills had to be paid. The kids had to eat. The mortgage didn't care that my soul was leaving my body. So I did what any accidental CFO does when the stakes get personal. I took it to a spreadsheet. I opened a blank one and started typing. Every dollar I had in checking. Every dollar in savings. Every dollar in my emergency fund. I even ran a calculation for what I'd net if I cashed out my 401(k) — yes, with the taxes and the penalties. That's how desperate I was. Then I added up my average monthly expenses. Mortgage. Utilities. Groceries. Childcare. Everything. And I divided. That single number — the answer to that one division problem — changed everything. It told me exactly how long I could survive without a paycheck. It turned a panicked feeling ("I have to get out") into a clear question ("how many months do I have to figure this out?"). That number is called runway. And it's one of the three numbers every accidental CFO should know. The three numbers:You don't need a finance degree to manage your money — for your organization, your business, or your household. You just need to know which numbers to track. Most accidental CFOs are tracking the wrong things. They're staring at their bank balance, hoping it's enough. They're glancing at quarterly reports and trying to look smart in board meetings. Meanwhile, the three numbers that would actually tell them whether they're okay are sitting unmeasured. Here they are. 1. Net Cash Flow.This is the simplest number to understand and, depending on your situation, one of the trickier ones to actually calculate. Net cash flow = money in, minus money out, over a specific period (usually a month). If you're a household, this is straightforward. Add up your paychecks and any other income for the month. Subtract everything you spent. That's your number. If you're running a business or nonprofit, here's where it gets interesting: revenue is not cash. Most accounting systems record revenue when it's earned (when you invoice a client, when a grant is awarded, when a contract is signed) — not when the money actually hits your bank account. That's why you can have a "great month" on paper and still struggle to make payroll. To calculate true cash flow for your business or nonprofit, you have to take an extra step: look at your actual bank account. Add up the deposits that hit during the month. Subtract the withdrawals. That's your real cash flow — what's actually moving in and out, not what's been promised on paper. Depending on the size and complexity of your operation, this can be a bigger project than it sounds. Multiple bank accounts, credit card statements, payroll runs, and pending deposits all complicate the picture. But it's doable, and it's worth doing. If the number is positive, you're operating sustainably. If it's negative, you're slowly going under, even if your bank account looks fine right now. Action this week: Pick one month — last month is fine — and calculate your real cash flow. Households can do this in 20 minutes with a bank app. Businesses and nonprofits should plan for an hour, maybe more if your records are scattered. If you've never done this, the answer will either reassure you or terrify you. Both are useful. (If you get stuck, that's literally what CFO Office Hours is for. More on that below.) 2. Runway.This is the number that saved me during my burnout spiral. Runway = total cash on hand, divided by average monthly expenses. The answer is a number of months. As in, "I have 4 months of runway" or "we have 9 months of runway." For a nonprofit, this is your operating reserves. For a business, it's how long you can keep the lights on without new revenue. For a household, it's how long you can pay your bills if the income stops. Most experts recommend 3-6 months of runway as a baseline, with 6-12 months for anyone whose income is unpredictable (founders, freelancers, nonprofits dependent on grant cycles). Action this week: Calculate your runway today. If the number is less than 3 months, you have a project. If it's more than 6, you have options. Either way, you have information — and information is what calms panic. 3. Largest Expense Category.This is the number nobody wants to look at, which is exactly why it matters most. Most organizations, businesses, and households have one expense category that eats more than every other category combined. For nonprofits, it's usually personnel. For small businesses, it's often payroll or rent. For households, it's typically housing or transportation. You probably think you know what your biggest expense is. You're often wrong. Action this week: Pull your last three months of expenses. Group them into categories. Whichever category is the biggest — that's the one to scrutinize. Not because you need to cut it, but because that's the lever with the most power. A 10% reduction in your largest category is worth more than eliminating five small ones. Why these three together: Cash flow tells you if you're okay today. Runway tells you how long you'd be okay if things changed. Your largest expense tells you where you have the most leverage.
Together, they answer the three biggest questions an accidental CFO faces: Am I okay right now? How long can I stay okay? Where do I have power if I need to change something?
